First off, you're gonna wanna add your non-Steam game to your Steam library. Right-click it in Big Picture Mode and select 'Manage Shortcut.' From there, you can click 'Choose Icon' and pick any image stored on your Steam Deck. Make sure the image is a .png or .jpg for the best compatibility!
I've done this a bunch! After adding the non-Steam game, go into Grid View under the game's 'Manage Shortcut' options. Here you can upload custom artwork. I use .png images for a cleaner look. Works like a charm every time.
